One major issue with franchise models is inconsistency. In one city, you could have a well-run franchise, while in another, it could be a mess. With dark stores, Zepto controlled operations tightly, ensuring delivery within 10 minutes. Handing that over to third-party franchisees could mean service quality varies widely from place to place, which is exactly what they don’t want.

Zepto moving from a B2B2C model to a marketplace structure feels like a textbook case of trying to navigate around regulatory hurdles. We’ve seen this before with other companies tweaking their models to align with laws while essentially operating the same way. The real question is—does this actually change anything for customers and employees, or is it just a corporate restructuring on paper?
