The most reliable method is to partner with a logistics company. Would it make sense financially, definitely No, as the expenses would be high. Would it help your business, definitely Yes, as the business keeps going. As you mentioned about the uncertainty regarding the estimate of orders, it is important not to think of delivery expenses at initial stages and also you shouldn't shy away to pass on the expenses to the customer, rationale being too obvious , you can't burden your margins taking the expenses onto your head. As the business grows in size, then, there would be more ways to negotiate with the partner and cut down a deal that would bring in some margin to your profits. I see many people try to play the volume game & try to amuse customers by shipping things for free, but they miss an imp logic. If the product is genuinely attractive, people would be ok to pay an extra dime. If a customer steps back seeing the higher price, probably the product market fit is the culprit
