$100 million dollars is a huge amount, right now I will at first gather all my code base everything that I could find. Since you said you already know an AI company that is offering those services to clients at 20% cost so build my own AI for that use case is totally doable, but clients won't go away immediately, they need certinity about the AI before switching. So let's assume you have 1 year before all your clients make the switch.

So what I will do is at base instead of Having 10 developers, I plan to let 80% of developers go in the next 6 months to 8 months just have 1 or max 2 main developers and architects. Next I will be doing is hiring some bright AI minds not just for salary but with equity basis as ask them to develop the starting LLM, this will cost around 20-25% of my $100 mil cap, understand it the LLM don't need to be absolutely maniac at this point of time. Instead of hiring high profile developers I will hire usual people who fulfill these two criteria, know English and know basic tech. Train them to be a prompt engineer for our Own AI using competitors. Next Year even if I have 50% of LLM ready, I will start pitching the client version 2 of compat at just 60% of the cost with a promise to bring it down to 30-40%. Since most of the clients still aren't sure they should switch yet we might get a work around and survive
